Five Patterns That Kill AI Projects

1. Strategy Without Operations
The AI strategy is written by people who have never dispatched a technician, processed a work order, or managed a field crew schedule. It reads beautifully in a boardroom presentation but has no connection to the daily reality of the people who would actually use it. The fix: involve operations leaders from day one. They know where the pain is — and they know what "useful" looks like.
2. Data Debt Disguised as a Data Problem
Almost every AI initiative I've seen stumbles on data quality. But the issue isn't that the data is "bad" — it's that years of operational shortcuts, system migrations, and manual workarounds have created layers of inconsistency that no model can learn from. Companies treat this as a data engineering problem to solve in parallel. It's not. It's a prerequisite. Clean the data first, or don't start.
3. Pilot Purgatory
This is the most insidious pattern. The POC works. The demo is compelling. Everyone agrees it should go to production. And then... nothing. The pilot lives in a sandbox forever because nobody planned for integration, change management, or the operational disruption of deploying a new decision-making system into a live workflow. The pilot becomes a permanent science project.
4. Measuring the Wrong Things
AI teams report model accuracy. Operations teams care about first-time fix rates, average handle time, and SLA compliance. When the metrics don't align, the AI team celebrates a 94% accuracy rate while the field team sees no improvement in their daily reality. Define success in operational terms from the start — not in model performance terms.
5. Underestimating Change Management
A dispatcher who has been routing technicians for 20 years isn't going to trust an algorithm overnight — and shouldn't have to. The most successful AI deployments I've seen invest as much in training, communication, and gradual rollout as they do in the technology itself. Trust is earned through transparent, explainable, incremental improvement.
What the Leaders Do Differently
The companies that actually ship AI into production share a remarkably consistent playbook:
- They pick small, high-impact problems first. Not the moonshot. The work order triage queue that wastes 40 hours a week. The scheduling bottleneck that causes 15% of appointments to be rescheduled. Solve one of those, prove the value, and the organization will demand more.
- They embed AI into existing tools. Nobody wants another dashboard. The best AI surfaces its recommendations inside Oracle Field Service, inside the mobile app the technician already uses, inside the dispatch console. Invisible AI is adopted AI.
- They have an executive sponsor who understands operations. Not just a CIO champion — a VP of Field Operations or a Director of Work Management who can clear blockers and make trade-off decisions when the project hits reality.
- They plan for production from day one. The architecture, the data pipeline, the integration points, the rollback plan — all of it is designed before the first model is trained. The POC is built on the same stack that production will use.
The Real Competitive Advantage
Here's what I tell every client: the AI models are becoming commoditized. The algorithms aren't your competitive advantage. Your advantage is in the operational data only you have, the domain expertise only your team possesses, and the organizational muscle to actually deploy and iterate in production.
The companies that win the enterprise AI race won't be the ones with the most sophisticated models. They'll be the ones who got their data in order, picked the right problems, and had the discipline to ship something useful — then make it better, week after week.
AI isn't a technology project. It's an operational transformation that happens to use technology. Treat it that way, and you'll be in the small minority of enterprises that actually get value from their AI investment.
